5.1
Channel Hierarchy — Primary to Contingency
1
D2C Website (Shopify)
Highest margin (51.6% GM), full customer data ownership, brand experience fully controlled, repeat purchase mechanics live here. Every other channel should funnel customers back to D2C eventually. This is RouCN's home — not a channel, the brand itself.
Day 1
51.6%
2
Instagram (Organic + Seeded)
Zero-cost distribution at scale. Reels drive discovery, Stories drive urgency, Close Friends drive loyalty. The brand's heartbeat — if Instagram goes quiet, RouCN goes quiet. This is the acquisition engine before paid ads are needed. Build it before the product launches.
8 wks pre-launch
Zero cost
3
Myntra
India's largest fashion marketplace — discovery at scale for urban 18–35. 36–38% GM after fees. Not for margin, for reach. Customers who find RouCN on Myntra get systematically pulled toward D2C for their second purchase via packaging inserts. Activate Month 3, not Day 1.
Month 3
~37%
4
Email List (Owned Channel)
Algorithm-independent retention channel. Every email subscriber is a customer RouCN owns regardless of Instagram reach changes or Myntra policy updates. Build from Day 1, monetise from Month 2. Target: 1,000 subscribers before first paid campaign.
Day 1 build
~₹8/email
5+
Amazon India · WhatsApp Community · Pop-up Events
Year 2 activations. Amazon for volume, WhatsApp for high-intent community, pop-up for brand experience and Tier 1 city presence. None of these are needed before RouCN has validated product-market fit on channels 1–4.
Year 2
Varies
Geography — Tier 1 + Tier 2 From Day One (With Nuance)
🗺️
The decision: Pan-India D2C from Day 1 — Delhivery delivers everywhere. But marketing focus, influencer selection, and content is Tier 1 first (Delhi, Mumbai, Bangalore, Hyderabad) because that's where Instagram reach density and sneaker culture density is highest. Tier 2 converts organically from Reels virality — don't ignore it, just don't spend paid ₹ targeting it in Month 1.
🎯 Phase 1 — Marketing Focus (Month 1–3)
Delhi NCRHighest sneaker culture density, campus + office
MumbaiFashion-forward, high social media amplification
BangaloreTech-affluent, 25–35 core persona, D2C-friendly
HyderabadRising youth spender, strong fashion influencer base
ChennaiUnderserved by streetwear narrative — early entry advantage
Influencers seeded here. Paid ads geo-targeted here if activated.
📦 Phase 2 — Organic Capture (Month 3+)
LucknowFounder's base — community advantage, lower CAC
JaipurTier 2 aspirant, fastest growing sneaker demand
IndoreYouth-heavy city, high social media adoption
ChandigarhBrand-conscious, mid-income youth, loyal buyers
Surat / AhmedabadRising disposable income, online-first buying
These convert from Reels virality + peer sharing. No extra spend needed. Track and activate from Month 4.
Launch Market Positioning
"India's raccoon sneaker. Built for the streets that actually exist."
RouCN enters the market not as a challenger to Nike or Adidas — but as the first brand built specifically for the Indian urban 18–30 who is done choosing between ₹800 no-story and ₹9,000 global brand tax. The raccoon isn't cute. It's a signal. If you know, you know. If you don't, you'll find out when someone walks past you wearing them.
Street-native, not street-pretending Priced for the India that exists Made in India, built for Indian feet Raccoon energy — adaptive, scrappy, everywhere Story-first, discount-never
🔬 PM Hypothesis H13 — Tier 2 is the Surprise

Tier 2 cities (Lucknow, Jaipur, Indore) will account for 35–40% of Batch 1 orders despite receiving zero dedicated marketing spend — because they have the same Instagram exposure as Tier 1 buyers but 60% less brand competition. The awareness-to-purchase funnel is shorter in Tier 2 because there is less noise.

Evidence: Meesho and Mamaearth both found Tier 2+ cities drove disproportionate early volume — Tier 2 conversion rates often 1.4× Tier 1 for D2C brands in the ₹1,500–4,500 price band. (Inc42 D2C Report 2025)
5.2
RuleD2C (Shopify)MyntraAmazon (Y2)
Pricing ₹3,499 MRP — always ₹3,499 MRP — strict parity. Myntra cannot offer RouCN cheaper than D2C. Ever. ₹3,499 MRP — parity required
Stock Priority D2C gets first allocation — 70% of batch 30% of batch, listed 48 hrs after D2C goes live Remainder + restock only — never primary
Exclusivity Windows New colorways + limited drops: D2C exclusive for first 7 days before marketplace listing Gets standard colorways after D2C exclusivity window expires No exclusives — volume only
Discount Authority Founder controls all D2C discounts. Only waitlist-exclusive and referral discounts. Myntra sale events: opt out unless clearing discontinued stock. Myntra cannot independently discount RouCN. No discounts — FBA pricing maintained
Customer Data Full data — email, address, order history, behaviour Zero customer data. Myntra owns the customer relationship. Zero customer data. Amazon owns the customer.
Brand Experience Full control — packaging, inserts, unboxing, post-purchase emails Packaging controlled by RouCN — inserts included. RouCN box ships inside Myntra bag. FBA packaging — less control. Brand insert mandatory inside box.
Myntra → D2C Pullback Strategy — The Migration Funnel
🔄
The problem: A customer who buys on Myntra is Myntra's customer, not RouCN's. Myntra owns their email, their repeat purchase, and their discount expectations. RouCN must systematically migrate Myntra customers to D2C for their second purchase — without violating Myntra's terms of service.
📦
Step 1 — The Box Does the Work
Inside every Myntra delivery is RouCN's own box. The brand insert (black card) says: "You found us on Myntra. Find us at roucn.in for drops that never hit the marketplace — and 10% off your next direct order." QR code to D2C site. No terms violation — RouCN is not disparaging Myntra, just informing the customer about their own brand's direct channel.
📱
Step 2 — Instagram Does the Retargeting
Myntra customer sees RouCN content on Instagram. They already own the product — they're now a warm audience. The Reel's CTA is "next drop: D2C only." They follow. They join the waitlist. Repeat purchase happens on D2C. Myntra got them once. RouCN owns them forever.
✉️
Step 3 — Waitlist Captures the Intent
Survivor Forest (limited colorway) is D2C-only — never listed on Myntra. A Myntra customer who wants it must come to roucn.in. This creates a deliberate, product-led reason to convert from marketplace to owned channel. First visit = email capture. Email = RouCN's forever.
🎯
Step 4 — D2C Loyalty Makes the Switch Permanent
Once a customer has ordered D2C once, the post-purchase experience (personalised email, founder DM, early access to next drop, referral rewards) makes it irrational to go back to Myntra for the same brand. Switching cost is not price — it's access and belonging.

8-Week Pre-Launch Countdown Calendar
Week −8 to −7
Brand Infrastructure
Instagram account live (@roucn.in). 3 posts: raccoon emblem reveal, "something is coming" teaser, founder face reveal. Shopify waitlist page live. Email capture begins. Link in bio = waitlist only — not product yet.

Goal: 200 Instagram followers, 50 email signups.
Week −6 to −5
Story Building
BTS content: factory visits, sampling footage, raccoon mascot origin story (Reel). "Why we built RouCN" founder video. First product silhouette teaser — no colorways revealed yet. Influencer outreach begins (DMs + email to 20 targets).

Goal: 500 followers, 200 email signups, 8 influencer yeses.
Week −4 to −3
Product Reveal
Noir Chrome colorway full reveal (photography drop). Bandit Bone teaser. Sizing and spec walkthrough Reel. Influencer seed boxes ship — 15 pairs to selected micro-influencers with brief. Price announced: ₹3,499. Waitlist gets early-access email.

Goal: 1,500 followers, 500 email signups, 15 influencer unboxings confirmed.
Week −2 to −1
Final Countdown
Influencer unboxings go live (staggered — 3/day in final week). Survivor Forest colorway reveal. "Drop 001 — [DATE]" countdown Story. Waitlist gets exclusive 10% code. Press kit sent to 5 fashion/lifestyle journalists. Site tested end-to-end.

Goal: 3,000 followers, 800 email signups, 3+ Reels 10K+ views.
Waitlist Mechanics — How It Works
Waitlist System Design
Entry point: roucn.in → single-field email capture → "Join the pack. First in, first pair." No name, no phone — lower friction = more signups.
Confirmation email: Automated via Klaviyo/Mailchimp — raccoon welcome story, "we'll tell you 24 hours before the world sees it." Sets up the exclusivity feeling.
48-hour pre-launch email: "Drop 001 launches in 48 hours. Your 10% code: PACK10. Valid for 48 hours after launch, waitlist only." Creates real urgency with a real reward.
Launch day email (8 AM): "We're live. 85 pairs. This is Drop 001." CTA = D2C site. No image-heavy newsletter — plain text email from founder name, not brand name. More personal, higher open rate.
Sold-out email: If Survivor Forest sells out first: "SF is gone. Noir Chrome and Bandit Bone still live. Drop 002 will have more. Add yourself to the SF waitlist." Captures demand signal for Batch 2 allocation.
Platform: Klaviyo for email flows (free up to 250 contacts, then ₹1,500/mo). Shopify waitlist app (Back in Stock or Judge.me). Zero custom dev needed.
Influencer Seeding Strategy — Three Tiers
Tier 1 — Micro (Core Bet)
20K–80K
Count: 10 influencers
Niche: Streetwear, OOTD, urban lifestyle, campus fashion
Engagement rate: >4% minimum
Compensation: Free pair + ₹2,000–5,000 gifting fee
Ask: 1 Reel + 2 Stories. Authentic, not scripted.
Why this tier: Highest trust with their audience. Cost-efficient. Content is real — not advertising. Comet's growth was built almost entirely on micro-influencer seeding.
Tier 2 — Nano (Amplifiers)
5K–20K
Count: 10 influencers
Niche: College campuses, Tier 2 cities, sneaker-adjacent content
Engagement rate: >6% (nano accounts have highest ER)
Compensation: Free pair only (no cash)
Ask: Unboxing Reel + Story. No scripted caption.
Why this tier: Cheaper, hyper-local, Tier 2 reach. Their audience is RouCN's exact target in cities that Tier 1 influencers don't reach. One viral nano Reel in Lucknow > one standard micro Reel in Delhi.
Tier 3 — Macro (Reach Bet)
150K–500K
Count: 1–2 influencers
Niche: Men's fashion, streetwear, lifestyle
Engagement rate: >2.5% acceptable
Compensation: Free pair + ₹15,000–30,000
Ask: 1 Reel — styling RouCN, no script, authentic POV
Why this tier: One macro Reel can deliver 50K+ views and 500+ profile visits. Not the core strategy but one well-placed macro post can 3× the brand's follower count overnight. Reserve for launch week.
Influencer Brief — What Every Creator Gets
🦝 RouCN Drop 001 — Creator Brief
The brand in one line: RouCN is India's raccoon sneaker — scrappy, adaptive, built for streets that actually exist. Not a Nike clone. Not a Bata upgrade. Something new.
What we're sending you: One pair of RCN–001 [colorway]. Black box. Green tissue. Sticker pack inside. The unboxing is part of the content.
What we'd love to see: An honest first reaction. Unboxing + wear. What you actually think. We don't write your captions. Your authenticity is why we chose you.
What we ask: 1 Reel (15–60 sec) + 2 Stories in the week of [launch date]. Tag @roucn.in. Use #RouCN and #Drop001. That's it.
What to avoid: "Use code X for 10% off" style content. We're not a discount brand. Don't price-anchor us that way.
Disclosure: "gifted by @roucn.in" in caption — legally required, we want you to include it. We're not hiding that we sent these.
Timing: Content goes live [Week −1, staggered dates per creator]. Don't post before your assigned date — we're coordinating across 20 creators.
🔬 PM Hypothesis H14 — Unboxing Content Drives More Conversion Than Product Content

A Reel showing the unboxing moment (black box, acid-green tissue reveal, raccoon sticker pack) will outperform a styled product Reel on both views and D2C click-through — because it's experiential, shareable, and the brand story is embedded in the physical object. The packaging IS the content.

Evidence: Unboxing videos consistently rank among the highest-engagement content formats for D2C fashion brands on Instagram Reels. Comet's early viral content was primarily unboxing + first-wear reactions, not studio photography. (ImagesBOF, 2025)
5.4
Drop Mechanics — Which Model?
Open Release
✓ No pressure, anyone can buy anytime
✓ Lower customer service load on Day 1
✗ No urgency — kills FOMO signal
✗ "Always available" reduces perceived value
✗ Wrong for a brand trying to build drop culture
Not chosen
✅ Limited Drop (Chosen)
✓ 85 pairs available — stated quantity creates urgency
✓ Waitlist customers get 48-hr head start — rewards loyalty
✓ Scarcity of SF colorway designed to sell out in 48 hrs
✓ Builds "Drop 001 was the beginning" brand lore over time
~ Risk: cart abandonment if checkout is slow
~ Mitigation: Shopify tested + Razorpay checkout pre-loaded
Year 1 Strategy
Pre-Order
✓ Capital-efficient — collect money before production
✗ Unproven brand asking for money before product exists = high trust barrier
✗ Delivery delays on a pre-order = brand reputation damage at the worst time
✗ Not viable for first drop — brand hasn't earned that trust yet
Year 2 option
Launch Day Comms — Hour by Hour (Drop Day)
6:00 AM
Founder Check — Everything is Ready
Shopify live check: all SKUs in stock, prices correct, checkout functional. Razorpay test order placed and refunded. Email queue confirmed (Klaviyo). Influencer DMs sent: "Today's the day — your content goes live at 10 AM."
8:00 AM
Waitlist Email Blast — "We're Live"
Plain text email from founder's personal name (not brand). Subject line: "Drop 001 is live. 85 pairs." Body: direct link + PACK10 code (10% off, 48 hrs). No images — loads instantly on mobile. Target open rate: 45%+.
9:00 AM
Instagram Launch Post + Story Countdown
Feed post: hero product shot, Noir Chrome. Caption: "Drop 001. 85 pairs. roucn.in — link in bio." Instagram Story: countdown sticker expired → "WE'RE LIVE" → swipe up to D2C. Story pinned to Highlights: "Drop 001."
10:00 AM
Influencer Reels Go Live (Wave 1 — 5 creators)
First 5 micro-influencer Reels publish simultaneously. Founder comments on each within 10 minutes — brand presence in the comments. Share 2 to RouCN Stories. Monitor: views, saves, DMs, D2C site traffic spike.
12:00 PM
Mid-Day Update Story
"X pairs gone. SF colorway: [X] left." Real-time scarcity signal. Shows momentum. If SF is selling fast, post "SF is almost gone" Story. This is not manufactured panic — it's real-time transparency that happens to create urgency.
3:00 PM
Influencer Wave 2 (5 more creators) + Macro post
Second wave of micro Reels. Macro influencer Reel goes live (if contracted). This is the reach spike — Tier 1 audience exposure. Macro's content should be styled, not just unboxing. D2C traffic will spike again — confirm Shopify handles load.
7:00 PM
Evening Recap Story + Founder Moment
Founder face-on-camera Story: "Day 1. X pairs gone. Thank you to everyone who got a pair. Drop 001 is real." Authentic, not corporate. This is the content that gets shared — a real founder celebrating a real milestone.
11:59 PM

The Advocate Ladder — Customer Journey from First Buy to Brand Ambassador
👟
First Buyer
Bought once. Doesn't know if they'll come back. Evaluating quality, fit, story. High anxiety about whether ₹3,499 was the right call.
Trigger to next level: ≥4★ review + no return request within 14 days
Satisfied Customer
Reviewed positively. Wears the shoes. Gets at least one compliment. Opens RouCN emails. Follows on Instagram.
Trigger to next level: Second purchase within 90 days (NSM!)
🔁
Repeat Buyer
Bought twice. Trusts the brand. Part of the email list. Gets early access to drops. Has referred at least 1 person organically.
Trigger to next level: Active referral via referral link + 3+ purchases
🦝
Pack Member
RouCN is part of their identity. Tags the brand. Shares drops unprompted. Part of Close Friends list / WhatsApp community. Brand creates content with them.
This person is worth 10× their LTV in organic acquisition value
Community Platform Strategy
📸
Instagram — The Front Door
All public brand communication happens here. Reels for discovery, Stories for daily heartbeat, Feed for brand identity. Instagram Close Friends (IGCFs) for top 100 most engaged customers — get early drop access and behind-the-scenes content before anyone else. Being on IGCF is an earned status, not a paid tier.
Day 1
✉️
Email — The Owned Channel
Algorithm-independent. Works even if Instagram goes down. Used for: drop announcements (48-hr early access), post-purchase flows (NPS, review request, referral prompt), monthly brand story email ("The Raccoon Dispatch") — 200 words, no images, founder voice. Every email from the founder's name, not "RouCN Team."
Day 1
💬
WhatsApp Community — The Inner Circle
Invite-only community for repeat buyers (2+ purchases). Maximum 200 members initially. Drop previews 72 hours before Instagram. Direct feedback channel — "what colorway should Drop 002 have?" polls. No promotional spam — high-signal only. The raccoon pack, literally.
Month 4+
🎮
Discord — The Deep Community
For Year 2 when community is 500+ strong. Channels: #drops, #fits, #feedback, #raccoon-lore. Community-moderated. Founder appears monthly for AMA. The community builds the brand story alongside RouCN — not for the brand, with it.
Year 2
Referral Program — The Pack Grows the Pack
🦝 RouCN Referral Mechanics
Customer buysDay 14 post-purchase email gives them a unique referral link
They shareLink shared via WhatsApp/Instagram DM. Friend lands on D2C site with ₹200 off applied automatically
Friend buysFriend's order placed. ₹200 discount applied. Order confirmed.
Referrer rewardedOriginal customer gets ₹300 store credit added to their account. Notified via email + SMS.
Economics: ₹300 credit + ₹200 discount = ₹500 total referral cost. CAC via referral = ₹500 vs ₹800 blended target — 37.5% cheaper than standard acquisition. LTV of referred customer is historically 1.4× higher (they came in via trust, not ads).

Rules: Credit valid for 6 months. Minimum order ₹3,499 to use. Not stackable with other discounts. No self-referral (Shopify detects duplicate billing addresses). Credits expire if account inactive for 12 months.

Platform: ReferralCandy or Shopify's native referral flow. Zero custom dev. Automated tracking and payouts.
Loyalty Hooks — Non-Discount Rewards That Build Identity
HookWho Gets ItWhat It IsWhy It Works
Drop 001 OG Badge First 100 buyers Handwritten-style "OG" stamp on their order packing slip. Referenced publicly: "our OG 100" in brand storytelling. Identity signal, not discount. Being an OG RouCN customer becomes a story to tell. They will wear this like a badge — because they're the first.
Instagram Close Friends Access Top 100 engaged followers Added to IGCF list — sees BTS content, drop teasers, and founder notes before anyone else. Access and exclusivity are more powerful than money off. Nobody else gets this. It's earned, not bought.
Early Access Window Repeat buyers (2+ purchases) 48-hour early purchase window before a drop goes public. Their email gets the link before Instagram. The reward for loyalty is more of what they love — access to drops. Not money off, not a gift. Priority.
WhatsApp Inner Circle Repeat buyers, invite-only Invite to WhatsApp community. Direct line to founder. Input on Drop 002 decisions. Co-creation is the highest form of loyalty. When a customer helps choose the next colorway, they will sell it for you.
Pack Anniversary Email All customers at 1 year Personalised email on the anniversary of their first purchase. "1 year ago you joined the pack." ₹200 birthday credit. Feels personal. Low cost. Drives re-engagement from lapsed customers with a legitimate emotional hook.
🔬 PM Hypothesis H15 — Community Compounds, Acquisition Doesn't

Every ₹ spent on community (email, WhatsApp, IGCF) compounds — each new member makes the community more valuable for every existing member, and makes acquisition cheaper because the community itself becomes the content. Every ₹ spent on paid ads delivers a one-time result. By Month 6, RouCN's community will be delivering 40%+ of new customer acquisition through referral and organic social — making the paid CAC irrelevant to the NSM trajectory.

Evidence: D2C brand community retention data consistently shows community-acquired customers have 2.3× higher LTV and 1.8× higher NPS than paid-acquisition customers. For a brand at RouCN's stage, community is not the nice-to-have — it's the only truly defensible moat. (Simon-Kucher D2C Brand Study 2024, Inc42 2025)
